The v3 phasing: ship the highest-value behavioral changes first; let platform-internal infrastructure catch up in parallel. Sequencing rationale is “smallest change, largest behavioral payoff first.”
Phase 1 — Foundation (smallest changes, largest behavioral payoff)
Makes the platform produce evidence of application rather than just completion.
- Adopt 6-stage cycle vocabulary across all dashboards → cycle
- Add Practice (action plan) and Apply (48-hour gate) phases
- 24h / 48h / 5d application thresholds + nudge cascade → intervention layer
- Mark-complete trigger + survey gate + certificate
- Locked-resources mechanism (D1/D2) → locked resources
Phase 2 — Context layer
Phase-1 data gets valuable once framed by context. LA becomes a structured signal source.
- LA School Context Profile (A1–A5) → context layer
- Cohort Snapshot per workshop (B1, B2)
- IS Context Brief + Strategist Insights (C1, E2–E4)
- Pulse-check Likert + 3 MCQs with guardrails (C1–C3) → pulse check
- IS intro video upload + PM approval queue (A1, A2) → intro video
Phase 3 — Platform Manager + automation
Higher-effort engineering; worth doing after 1+2 prove the cycle approach.
- Platform Manager flow end-to-end → roles
- Publishing-rule engine (4 visibility states) → content visibility
- Automated intervention layer for all phases
- Pattern detection + at-risk / high-perf flagging
- Briefing Report intake in-platform → open question
Phase 4 — Business + Content loop
Closes both loops (renewal with client, content with Content Creator). Depends on 1–3.
- Renewal / expansion signal → HubSpot → business loop
- Case-study capture pipeline
- Content Creator backlog feed from cross-engagement gaps → content creator
- Time-to-apply + mastery-curve metrics surfaced to sales / marketing → metrics
Recommended first conversation (before any building)
Run one workshop to align on the 6-stage cycle vocabulary: 1. Pin the 6 phases to a whiteboard. 2. For each phase, ask each of the 5 roles: “what’s the next behavior I expect, and what should happen if it doesn’t?” 3. Use the answers to draft the intervention layer rules. 4. Capture which phases are well-covered today and which aren’t — most gaps cluster in Practice and Apply, where the behavioral payoff lives.
Separately, run the Content Creator working session (the two forcing questions in content-creator-role) before Phase 4.
